HUNT: A survival battle royale with potentially high lobby times

Introduction
Hello all, my name is Staticflam and I’m currently developing a game inspired by the hunger games. It’ll be a battle royale focused on combat with some survival mechanics thrown in. There will be about 7 different weapons with basic attacks and abilities to go along with them.

My Issue
I believe I have a solid foundation for my gameplay. However, the problem occurs when players have to wait longer than normal to get into the game. In typical battle royale style, there will of course be a maximum game length. I’m thinking of making it so games will only last a maximum of 20 minutes. Unfortunately due to the nature of the game, not every round will end quickly and some matches may last longer than others. I need some good ideas for some mechanics+things in lobby to help prevent players from leaving because of waits.

What I’m Thinking So Far
I really want to have a big focus on spectating. I was thinking of doing this through having a donation system(like that of the hunger games) where players who have been eliminated can donate supplies to players still in the game. Yet I still know this won’t keep everyone. What can I do or put into my lobby to help keep their attention until the next round? Any help is appreciated, thanks

May not work for you, but a combination of messaging service and teleport service may be your solution, having players on a lobby while you try and match players across all. your lobby servers before teleporting them into a separate place where the game is played.

Spectating should work if you put the player in the same server as the person they were spectating.

Yeah, that thought had crossed my mind. Not entirely sure on it though, still have to give it more consideration in regards with other parts of my game.
